We have Google.<\/span><\/p>\n

We have ChatGPT.<\/span><\/p>\n

We have YouTube.<\/span><\/p>\n

We have courses teaching us how to use AI, and courses teaching us how to use those courses.<\/span><\/p>\n

Basically, information is no longer the problem.<\/span><\/p>\n

Too much information is.<\/b><\/p>\n

That was one of the more interesting starting points in my conversation with <\/span>Prof. Mukesh Sud<\/b> in Episode 3 of <\/span>Truth Shots with Kapil<\/span><\/i>.<\/span><\/p>\n

Mukesh has been an entrepreneur, gone back to academics in his 40s, completed a PhD at IIM Bangalore, taught at IIM Ahmedabad and universities abroad, and written a book called <\/span>Simple Thinking<\/span><\/i>.<\/span><\/p>\n

And despite all those qualifications, his argument is surprisingly unacademic:<\/span><\/p>\n

Most of us make problems more complicated than they need to be.<\/b><\/p>\n

Which, if you think about it, is quite an achievement.<\/span><\/p>\n

We finally got access to all the world’s information.<\/span><\/p>\n

And used it to confuse ourselves.<\/span><\/p>\n

What Is Simple Thinking?<\/b><\/h2>\n

Simple thinking is not about having simplistic answers.<\/span><\/p>\n

It is about identifying the real problem, separating information from understanding, observing what others miss, and resisting the urge to make straightforward problems unnecessarily complicated.<\/span><\/p>\n

That distinction becomes increasingly important in a world where search engines, social media, YouTube and AI can give us almost unlimited information.<\/span><\/p>\n

The challenge is no longer simply finding an answer.<\/span><\/p>\n

The challenge is knowing which answer matters.<\/b><\/p>\n

More Information Hasn’t Made Us Smarter<\/b><\/h2>\n

There was a time when the internet solved a very different problem.<\/span><\/p>\n

You searched because information was difficult to find.<\/span><\/p>\n

Today, search engines are trying to solve the opposite problem.<\/span><\/p>\n

There is too much.<\/span><\/p>\n

You don’t want 14 million results.<\/span><\/p>\n

You want the three that matter.<\/span><\/p>\n

Mukesh makes an important distinction here.<\/span><\/p>\n

Information is not knowledge.<\/b><\/p>\n

Data is not understanding.<\/b><\/p>\n

And a graph can look extremely intelligent while leading you to a completely ridiculous conclusion.<\/span><\/p>\n

His example is simple.<\/span><\/p>\n

If you plot men’s and women’s long-distance running records over time, both improve. Women’s timings historically improved at a faster rate.<\/span><\/p>\n

Keep extending those lines blindly and eventually they intersect.<\/span><\/p>\n

Congratulations.<\/span><\/p>\n

Your spreadsheet has just predicted that women will inevitably outrun men.<\/span><\/p>\n

The maths may be neat.<\/span><\/p>\n

The conclusion may still be nonsense.<\/span><\/p>\n

This is where Mukesh mentioned something I wish existed in every university.<\/span><\/p>\n

A course at the University of Washington called <\/span>Bullshit<\/b>.<\/span><\/p>\n

The first questions students are apparently encouraged to ask are essentially:<\/span><\/p>\n

What bullshit do you see around you?<\/span><\/p>\n

How much have you created yourself?<\/span><\/p>\n

And how are you going to reduce it?<\/span><\/p>\n

Probably more useful than several courses I have paid for.<\/span><\/p>\n

There is an old argument that one of the purposes of higher education should be to help you identify bullshit and keep it out of your life.<\/span><\/p>\n

In 2026, that may be less of a joke and more of a survival skill.<\/span><\/p>\n

Simple Thinking in the Age of AI<\/b><\/h3>\n

AI has made this distinction even more important.<\/span><\/p>\n

Tools such as ChatGPT can produce answers in seconds. And as<\/span> AI becomes increasingly embedded in the way we work<\/span><\/a>, the ability to question those answers becomes even more important.<\/span><\/p>\n

But none of that automatically tells us whether the underlying question is the right one.<\/span><\/p>\n

More information can improve decision-making only when we know how to evaluate it.<\/b><\/p>\n

That is why critical thinking, observation and problem definition matter more\u2014not less\u2014in the age of AI.<\/span><\/p>\n

Why Do We Trust Complicated Answers?<\/b><\/h2>\n

There is another strange thing humans do.<\/span><\/p>\n

If somebody explains something complicated in very complicated language, we assume they are intelligent.<\/span><\/p>\n

If they explain it simply, we suspect they don’t understand it properly.<\/span><\/p>\n

We like jargon.<\/span><\/p>\n

Frameworks.<\/span><\/p>\n

Charts.<\/span><\/p>\n

Three-letter acronyms.<\/span><\/p>\n

Preferably several slides.<\/span><\/p>\n

Because complexity feels expensive.<\/span><\/p>\n

Simple answers sometimes feel suspiciously cheap.<\/span><\/p>\n

Mukesh uses the example of a doctor.<\/span><\/p>\n

If you visit a doctor and he tells you:<\/span><\/p>\n

\u201cNothing serious. Give it a few days.\u201d<\/span><\/p>\n

A part of you feels cheated.<\/span><\/p>\n

What exactly did I pay for?<\/span><\/p>\n

Surely there should be three medicines, two investigations and at least one word I need Google to understand.<\/span><\/p>\n

Sometimes we don’t want the correct answer.<\/span><\/p>\n

We want an answer complicated enough to justify the fee.<\/b><\/p>\n

And that tendency extends far beyond medicine.<\/span><\/p>\n

We complicate business problems.<\/span><\/p>\n

We complicate careers.<\/span><\/p>\n

We complicate relationships.<\/span><\/p>\n

We complicate decisions.<\/span><\/p>\n

Sometimes because the problem is genuinely difficult.<\/span><\/p>\n

And sometimes because admitting that the answer is simple would force us to actually act on it.<\/span><\/p>\n

Three Rules for Simple Thinking<\/b><\/h2>\n

Mukesh’s framework is refreshingly free of unnecessary frameworks.<\/span><\/p>\n

Three things.<\/span><\/p>\n

1. Break the Problem Down<\/b><\/h3>\n

A large problem is usually several smaller problems standing on each other’s shoulders pretending to be one enormous problem.<\/span><\/p>\n

\u201cMy business isn’t working.\u201d<\/span><\/p>\n

That’s not a problem.<\/span><\/p>\n

That’s a headline.<\/span><\/p>\n

Is sales the problem?<\/span><\/p>\n

Product?<\/span><\/p>\n

Pricing?<\/span><\/p>\n

Retention?<\/span><\/p>\n

People?<\/span><\/p>\n

Cash flow?<\/span><\/p>\n

Until you break the problem down, you are mostly fighting fog.<\/span><\/p>\n

This is one of the most practical principles of simple problem solving:<\/span><\/p>\n

Define the problem before trying to solve it.<\/b><\/p>\n

Instead of asking:<\/span><\/p>\n

\u201cWhy is everything going wrong?\u201d<\/span><\/p>\n

Ask:<\/span><\/p>\n

\u201cWhat specifically is not working?\u201d<\/span><\/p>\n

The quality of the answer often depends on the quality of that question.<\/span><\/p>\n

2. Accept Paradoxes<\/b><\/h3>\n

Humans love certainty.<\/span><\/p>\n

Pick one side.<\/span><\/p>\n

Good or bad.<\/span><\/p>\n

Right or wrong.<\/span><\/p>\n

Growth or profit.<\/span><\/p>\n

Happy or sad.<\/span><\/p>\n

But real life doesn’t behave that neatly.<\/span><\/p>\n

Mukesh talks about <\/span>paradoxical thinking<\/b>: the ability to accept that two apparently opposing things can both be true.<\/span><\/p>\n

You inhale.<\/span><\/p>\n

You exhale.<\/span><\/p>\n

Opposites.<\/span><\/p>\n

Both required.<\/span><\/p>\n

A business may need discipline and experimentation.<\/span><\/p>\n

An organisation may need control and freedom.<\/span><\/p>\n

You can love something and still want to leave it.<\/span><\/p>\n

The interesting solutions often arrive after you stop forcing reality into one side of an argument.<\/span><\/p>\n

Simple thinking, therefore, does not necessarily mean choosing the simplest side.<\/span><\/p>\n

Sometimes it means accepting that reality is more nuanced than the choices we have created for it.<\/span><\/p>\n

3. Don’t Just See. Observe.<\/b><\/h3>\n

This one is very Sherlock Holmes.<\/span><\/p>\n

Most people look at what is visible.<\/span><\/p>\n

Observation includes asking what is missing.<\/span><\/p>\n

What’s unusual?<\/span><\/p>\n

What hasn’t happened?<\/span><\/p>\n

What are everybody else’s assumptions preventing them from noticing?<\/span><\/p>\n

Seeing gives you information.<\/span><\/p>\n

Observation gives you clues.<\/b><\/p>\n

That difference becomes increasingly important in a world where AI can give everybody information.<\/span><\/p>\n

And once information becomes abundant, knowing what to do with it becomes even more important. The same shift is happening in search, where<\/span> AI-first search is changing how information is discovered, understood and recommended<\/span><\/a>.<\/span><\/p>\n

When information becomes abundant, the ability to notice what matters becomes a competitive advantage.<\/span><\/p>\n

Ten Balloons. Nine Hours. Almost No Technology.<\/b><\/h2>\n

One of my favourite stories from the conversation was a DARPA experiment.<\/span><\/p>\n

Ten giant red balloons were placed across the United States.<\/span><\/p>\n

Thousands of teams participated.<\/span><\/p>\n

Find all ten.<\/span><\/p>\n

The obvious approach?<\/span><\/p>\n

Technology.<\/span><\/p>\n

Mapping.<\/span><\/p>\n

Software.<\/span><\/p>\n

Complex systems.<\/span><\/p>\n

The MIT team took a different route.<\/span><\/p>\n

They created an incentive system.<\/span><\/p>\n

Find a balloon and get rewarded.<\/span><\/p>\n

If somebody you referred found one, you also benefited.<\/span><\/p>\n

People spread the message themselves.<\/span><\/p>\n

Nine hours later, the problem was solved.<\/span><\/p>\n

Not by building the smartest technology.<\/span><\/p>\n

By understanding human behaviour.<\/b><\/p>\n

That is Simple Thinking.<\/span><\/p>\n

The solution doesn’t always need to look as complicated as the problem.<\/span><\/p>\n

And that is an important lesson for entrepreneurs, managers and anyone solving complex problems:<\/span><\/p>\n

Before asking what technology can do, ask what people can do.<\/b><\/p>\n

Entrepreneurship Is Not Freedom<\/b><\/h2>\n

Then we moved to one of my favourite pieces of fiction:<\/span><\/p>\n

\u201cI want to become an entrepreneur because I want freedom.\u201d<\/b><\/p>\n

Wonderful.<\/span><\/p>\n

Take a job.<\/span><\/p>\n

Seriously.<\/span><\/p>\n

You will probably have a defined working day.<\/span><\/p>\n

Become an entrepreneur and you work for customers.<\/span><\/p>\n

Employees.<\/span><\/p>\n

Vendors.<\/span><\/p>\n

Banks.<\/span><\/p>\n

Government.<\/span><\/p>\n

Tax departments.<\/span><\/p>\n

And whatever crisis arrives at 11:47 PM.<\/span><\/p>\n

Mukesh describes entrepreneurship as running on a treadmill where the speed keeps increasing.<\/span><\/p>\n

You run faster.<\/span><\/p>\n

You become better.<\/span><\/p>\n

Sometimes you make more money.<\/span><\/p>\n

But occasionally you look around and realise you’re standing in exactly the same place.<\/span><\/p>\n

He eventually realised entrepreneurship was not where he wanted to remain.<\/span><\/p>\n

So he left.<\/span><\/p>\n

Which brings us to another thing we unnecessarily complicate.<\/span><\/p>\n

Starting Again at 40: Why Reinvention Matters<\/b><\/h2>\n

Mukesh went back to study and began his PhD in his 40s.<\/span><\/p>\n

By that age, society normally expects you to have stopped asking what you want to become.<\/span><\/p>\n

You’re supposed to know.<\/span><\/p>\n

Career established.<\/span><\/p>\n

Identity established.<\/span><\/p>\n

LinkedIn headline properly formatted.<\/span><\/p>\n

Mukesh didn’t agree.<\/span><\/p>\n

His belief is that roughly every ten years, you should be willing to reinvent yourself.<\/span><\/p>\n

Not because the previous version failed.<\/span><\/p>\n

Because remaining relevant requires changing.<\/b><\/p>\n

The entertaining part is what happened when an experienced entrepreneur arrived at IIM Bangalore and discovered he barely knew how to type.<\/span><\/p>\n

Suddenly, people half his age were faster with technology.<\/span><\/p>\n

Study groups met at one in the morning instead of one in the afternoon.<\/span><\/p>\n

His previous status had no value.<\/span><\/p>\n

He had to learn again.<\/span><\/p>\n

There is something healthy about occasionally entering a room where nobody cares what you used to be good at.<\/span><\/p>\n

Starting again is not necessarily failure.<\/span><\/p>\n

Sometimes it is simply the next form of growth.<\/span><\/p>\n

Failure Is Not What We Think It Is<\/b><\/h2>\n

Entrepreneurship is also constantly described as risk-taking.<\/span><\/p>\n

Mukesh disagrees.<\/span><\/p>\n

Good entrepreneurs don’t randomly take risks.<\/span><\/p>\n

They try to understand risks better than everyone else.<\/b><\/p>\n

And when businesses fail, we casually say:<\/span><\/p>\n

\u201cThe entrepreneur failed.\u201d<\/span><\/p>\n

Not necessarily.<\/span><\/p>\n

The company failed.<\/span><\/p>\n

The entrepreneur may have gained experience, networks, knowledge and judgement that make the next attempt dramatically better.<\/span><\/p>\n

His analogy was fantastic.<\/span><\/p>\n

If I told you a Delhi-Bangalore flight had a 50% chance of crashing, would you board?<\/span><\/p>\n

Of course not.<\/span><\/p>\n

Yet startups routinely face terrible odds.<\/span><\/p>\n

Why?<\/span><\/p>\n

Because the entrepreneur isn’t necessarily betting everything on one company.<\/span><\/p>\n

The venture can fail without permanently destroying the person building it.<\/span><\/p>\n

That distinction changes the meaning of failure.<\/span><\/p>\n

Failure can be an outcome.<\/span><\/p>\n

It does not automatically have to become an identity.<\/span><\/p>\n

Students Don’t Think. They Prompt.<\/b><\/h2>\n

Mukesh has another rule.<\/span><\/p>\n

No technology on the table in his classroom.<\/span><\/p>\n

Which in 2026 is roughly equivalent to asking students to surrender oxygen.<\/span><\/p>\n

His logic is interesting.<\/span><\/p>\n

If he removes the student’s phone and laptop, he places more pressure on himself.<\/span><\/p>\n

Now he has to earn their attention.<\/span><\/p>\n

He has to change pace.<\/span><\/p>\n

Ask questions.<\/span><\/p>\n

Create conversations.<\/span><\/p>\n

Make the class worth looking up for.<\/span><\/p>\n

The students push back too.<\/span><\/p>\n

Fine, professor.<\/span><\/p>\n

You took away our screens.<\/span><\/p>\n

Now give us something better.<\/span><\/p>\n

Fair bargain.<\/span><\/p>\n

But this becomes even more interesting with AI.<\/span><\/p>\n

Students increasingly don’t have to solve the problem.<\/span><\/p>\n

They can prompt somebody\u2014or something\u2014to solve it.<\/span><\/p>\n

Which raises a much larger question.<\/span><\/p>\n

What will humans still do better than AI?<\/b><\/p>\n

Mukesh’s answer was one word:<\/span><\/p>\n

Empathy.<\/b><\/p>\n

Naturally, I disagreed.<\/span><\/p>\n

Because that’s what podcasts are for.<\/span><\/p>\n

If empathy means actually feeling another person’s pain, AI may have a problem.<\/span><\/p>\n

But if empathy means demonstrating to another person that you understand their pain?<\/span><\/p>\n

Then things become uncomfortable.<\/span><\/p>\n

Because demonstration is behaviour.<\/span><\/p>\n

Behaviour can be learned.<\/span><\/p>\n

Given enough data and processing capability, machines can increasingly reproduce behaviours we once thought were exclusively human.<\/span><\/p>\n

We’ve already watched this happen with language.<\/span><\/p>\n

Machine translation once produced robotic words.<\/span><\/p>\n

Now AI can translate context, humour, tone and style.<\/span><\/p>\n

So perhaps saying \u201cAI can never do this\u201d is a dangerous sentence.<\/span><\/p>\n

History keeps humiliating it.<\/span><\/p>\n

Ants Might Be Better Thinkers Than Us<\/b><\/h2>\n

Mukesh’s book also begins in an unusual place.<\/span><\/p>\n

Not unicorn founders.<\/span><\/p>\n

Not CEOs.<\/span><\/p>\n

Ants.<\/span><\/p>\n

An individual ant is not particularly intelligent.<\/span><\/p>\n

Put millions together and something remarkable happens.<\/span><\/p>\n

They build colonies.<\/span><\/p>\n

Organise food.<\/span><\/p>\n

Solve logistics.<\/span><\/p>\n

Even create floating structures during floods by linking their bodies together and trapping air between them.<\/span><\/p>\n

Nobody sent the ants to an MBA programme.<\/span><\/p>\n

No leadership retreat.<\/span><\/p>\n

No strategy deck.<\/span><\/p>\n

Simple rules. Complex outcomes.<\/b><\/p>\n

Maybe intelligence is not always about becoming individually smarter.<\/span><\/p>\n

Sometimes it is about designing better systems.<\/span><\/p>\n

This is another important idea behind simple thinking:<\/span><\/p>\n

Complex outcomes do not always require complex rules.<\/b><\/p>\n

Sometimes the better solution is to create the right conditions and let the system do the work.<\/span><\/p>\n

Maybe We Don’t Need More Answers<\/b><\/h2>\n

At the end of the conversation, I asked Mukesh to make Simple Thinking practical.<\/span><\/p>\n

Imagine everything feels broken.<\/span><\/p>\n

Business.<\/span><\/p>\n

Career.<\/span><\/p>\n

Marriage.<\/span><\/p>\n

Health.<\/span><\/p>\n

Traffic.<\/span><\/p>\n

Life.<\/span><\/p>\n

What do you do first?<\/span><\/p>\n

His answer wasn’t another framework.<\/span><\/p>\n

Take a step back.<\/b><\/p>\n

Observe.<\/span><\/p>\n

Before designing the perfect diet, ask what you’re actually eating.<\/span><\/p>\n

Before solving your career, identify which part isn’t working.<\/span><\/p>\n

Before finding a complicated answer, make sure you have identified the actual problem.<\/span><\/p>\n

We spend an extraordinary amount of time solving problems we haven’t properly defined.<\/span><\/p>\n

And perhaps that’s the central truth behind <\/span>Simple Thinking<\/span><\/i>.<\/span><\/p>\n

The world is complicated enough.<\/span><\/p>\n

We don’t always need to help it.<\/b><\/p>\n

In an age of AI, information overload and increasingly complex decision-making, simple thinking may not mean thinking less.<\/span><\/p>\n

It may mean thinking better.<\/b><\/p>\n
